More enquiries than the team can handle: aligning marketing and sales

Advertising has increased enquiries, but employees reply late, the queue grows and some customers leave before a conversation. The cost per enquiry may look attractive while the business fails to achieve the expected outcome.

To manage the flow, marketing and sales need shared definitions, an assessment of available capacity and rules for adjusting acquisition. Additional enquiries must match the team's ability to continue working with customers.

Find the stage where the queue forms

Break down the enquiry journey: receipt, employee assignment, first substantive reply, qualification, proposal preparation and the next contact. At each stage, review the number of unfinished tasks and waiting times.

Clarify what is overloading the team:

  • too many new enquiries;
  • repeated messages and duplicates;
  • unsuitable requests that take time to clarify manually;
  • preparation of individual estimates;
  • poorly coordinated work assignment;
  • an unavailable specialist for the next stage.

If the problem is enquiry delivery or employee handover, adding staff may not resolve it. Start with a review of the journey between the website and sales team.

Assess actual handling capacity

Count the time employees can genuinely spend on enquiries, allowing for meetings, existing customers and other duties. The length of the working day is not the available sales time.

Estimated daily capacity: available team minutes ÷ average work required per enquiry. The second figure should include clarification, recording the outcome and the relevant share of follow-up contacts, as well as the first reply.

Hypothetical example. Two employees can each allocate 120 minutes per day. An enquiry requires an average of 30 minutes of total work. The indicative capacity is 2 × 120 ÷ 30 = 8 enquiries per day.

If 12 new enquiries arrive every working day, the gap is four per day, or 20 over a five-day week. This is a simplified calculation: actual workload and flow vary, so peaks and complex cases need a buffer based on the team's history.

Check order fulfilment capacity separately. A quick reply does not solve the problem if nobody can deliver the service sold within the promised time.

Agree on enquiry priorities

Define a suitable enquiry by service, region, task, timing and significant constraints. Within suitable enquiries, you can prioritise urgent cases or already scheduled discussions.

Do not let each employee change the criteria independently. Record them alongside assignment rules and a backup owner. Keep “unsuitable”, “could not make contact” and “not handled in time” as different statuses.

Explain the actual response process to the customer. If the team works only during certain hours, the website and automatic confirmation should not promise an immediate consultation. Accept requests for a future date only with clear waiting conditions.

Reduce unnecessary work before increasing the budget

Check whether the page can explain the service scope, coverage area, timelines and limitations in advance. This helps visitors assess the offer's suitability before sending a request.

A short qualification form, reply templates and automatic employee assignment can reduce repetitive tasks. Questions should affect the next step rather than turn the enquiry into a lengthy questionnaire. For chats, see the article on preparing to handle enquiries from messaging ads.

Check automation against errors: a missing field, an unassigned owner, a failed transfer and a repeated submission. The team must still have a way to see an unfinished request.

Connect advertising decisions to workload

Give marketing information on suitable enquiries, response waiting times, the proposal queue and available delivery dates. A total form count is insufficient for these decisions.

If capacity is consistently exceeded, review the source of excess demand, offers and budget. You may need to restrict a particular service, redistribute the flow or temporarily reduce acquisition. Every campaign does not need the same reduction. Separation by economics and capacity is covered in the article on advertising several services.

Define the conditions for resuming growth in advance: the queue is cleared, response times are met, capacity has increased or the process has changed. Platforms cannot achieve this through bid settings alone.

A marketing and sales agreement template

  1. Suitable enquiry criteria for each service.
  2. Available enquiry handling and order fulfilment capacity.
  3. Promised response time, accounting for working hours and language.
  4. Main owner, backup and handover process.
  5. Queue metrics and reasons for unhandled requests.
  6. Conditions for changing the budget and offer.
  7. Review frequency and the decision maker.

The shared report should show volume, quality, waiting times and subsequent outcomes. Compare enquiries that have had time to reach the relevant stage, so a new queue is not hidden behind averages from previous weeks.
